The rain started at seven. By nine the goalmouth at your end of the pitch is a shallow pond and three of your ten players have arrived without shin pads. The parents are huddled under umbrellas on the touchline. The opposition coach is already warming his side up. You have fifteen minutes and no plan for weather like this.

Welcome to your Saturday. Here is what three experienced grassroots coaches do when the morning is falling apart before kickoff.

Get the talking done in the first two minutes

Dean Atkins has coached U9s at Hackney Marshes for nine seasons. His rule: anything you want the children to remember from the team talk, you say once, in the first ninety seconds, before any of them have had a chance to get cold or bored. Everything after that is instruction during play.

"If you tell an eight year old three things they need to do, they will remember zero of them. Tell them one. Then tell them the same one again at half time." What he picks changes per match. One week it is "look up before you pass". Another week it is "shout for it when you want the ball". It is always one thing.

Split the pitch, not the team

On a waterlogged full-size pitch, ten eight-year-olds will gravitate to whichever half has the least mud. Ade Bankole runs a girls' U9 side in Handsworth. Her solution: cones down the middle, two smaller games, five a side. The weakest player gets the ball three times as often, the shyest player shouts for it for the first time, and the one who already knows she is good is forced to drop deeper because there is nowhere else to hide.

"They do not notice you have made the pitch smaller. They just notice the ball comes to them more often."

Keep the shin-pad spares in the kitbag

Chris Prothero runs four age groups at a club outside Newquay. Every week he loses two players before kickoff because something is missing. He now keeps, permanently in the kitbag: two pairs of shin pads in size small, a roll of electrical tape, three pairs of socks, one goalkeeper's jersey in size medium, a bottle of water, a bag of orange quarters, and a laminated team sheet with parents' phone numbers on the back.

"Half of grassroots coaching is logistics. The football is the easy bit."

Ten minutes of warm-up, not fifteen

At this age, the warm-up is not where fitness happens. It is where the children stop thinking about the car journey and start thinking about the game. Ten minutes is enough. Three rondos, one shooting drill, a shout of "two minutes, get water", and onto the pitch. Anything longer and you lose the ones who were already cold.

Substitute every seven minutes, not every quarter

The old rule was to rotate at the end of each quarter. It is too long. Seven minutes on, seven minutes off, right the way through, and no child stays off for longer than a single rotation. This is the rule in Ade's team and the reason her squad grew from nine to twenty three in eighteen months. "Parents sign their daughter up and she plays half the match. They sign her up again."

When it all goes wrong, shorten the match

If a game is falling apart because one side is 5-0 up at half time, end it five minutes early and play a small-sided game across the width with mixed teams. Tell both coaches in advance; they will almost always agree. The children will not mind, the parents will not mind, and the child who was about to cry on the touchline because she has conceded twice on her own goes home with a reason to come back next week.
